Development of a Product Operating Model to Align Strategy and Execution

Overview

Definition and evolution of all Product Operating Model components: Vision, Strategy, Objectives, Discovery, and Delivery

Background

In a highly competitive market shaped by rapid innovation, the client needed to evolve its product capabilities and achieve a strong level of product maturity. The goal was to enable investment decisions driven by evidence, with a clear focus on measuring their impact on users.

Challenge

At the same time, the organization needed to ensure strategic alignment across product teams operating in multiple domains while preserving team autonomy and the ability to iterate quickly. This required not only the introduction of new ways of working, but also active change management to support the organizational transformation.

Approach

Working closely with the Global Head of Digital Product and the product teams, we designed a multi-layered Product Operating Model spanning from long-term vision and strategy to sprint-level execution. The model introduced a North Star Metric as the single point of alignment for the entire Product organization, with each product domain's quarterly OKRs contributing to that shared objective.

At the execution level, a dual-track approach combined Discovery and Delivery, reducing decision-making risk without slowing down development. The framework was supported by a set of structured rituals and governance mechanisms that ensured continuous alignment among stakeholders.

Delivery

Results Achieved

Over a six-month period, teams were engaged, coached, and trained to adopt the new operating model, resulting in higher-quality product decisions and more value-driven prioritization. This led to the creation of an active backlog of approximately 50 product opportunities, establishing a systematic and continuous approach to product innovation.
